A founder's guide to when off-the-shelf CRMs are the smart choice, when a custom CRM pays back in months, and how to avoid the biggest CRM mistake.

Every year we get 20+ founders asking "should we build a custom CRM?" About 6 of them should. The rest should use HubSpot, Attio, or Pipedrive and get on with their business. This post is the honest decision framework — and a real cost breakdown when custom is the right call.

The 30-second answer

  • HubSpot / Attio / Pipedrive — right for 80% of startups. Ship today, iterate on process, revisit in year two.
  • Salesforce — right when you have a large sales org (30+ reps), complex enterprise processes, and a Salesforce admin on staff.
  • Custom CRM — right when your sales process is your product, your industry has weird workflows off-the-shelf can't model, or you're paying $10K+/month for a CRM you use 20% of.

The math nobody does

Founders overestimate what off-the-shelf CRMs cost and underestimate what custom ones do.

3-year cost, small team (5 seats)

  • HubSpot Pro: ~$25K–$40K
  • Salesforce Enterprise: ~$70K–$120K (add $20K if you hire a part-time admin)
  • Custom CRM (built by us): $8K–$20K one-time + $50–$200/mo hosting = ~$12K–$27K total

3-year cost, growing team (25 seats)

  • HubSpot Pro: ~$100K–$180K
  • Salesforce Enterprise: ~$300K–$500K (with admin)
  • Custom CRM: $20K–$60K build + $100–$500/mo hosting = ~$25K–$80K total

At 25+ seats and stable requirements, custom is usually cheaper over 3 years. Under 10 seats or unstable requirements, off-the-shelf wins on speed and flexibility.

When off-the-shelf is the right call

  • Your sales process is standard (lead → qualified → demo → proposal → closed).
  • You have fewer than 10 sales-facing seats.
  • You're still figuring out what to track. Off-the-shelf lets you iterate on process for free.
  • You value integrations more than customization — HubSpot has 1,000+ pre-built integrations you'd otherwise have to build.
  • Your team already knows a specific CRM well.

Our default recommendations in 2026

  • B2B SaaS, small team: Attio (modern, fast, cheap) or HubSpot (deeper marketing tools).
  • Simple sales pipeline, budget-conscious: Pipedrive or Folk.
  • Large complex sales org: Salesforce (yes, still).

When custom is the right call

Six honest triggers:

  1. Your sales process is your product. If the workflow is a competitive advantage, an off-the-shelf CRM commoditizes it.
  2. Weird industry workflows. Insurance, real estate, healthcare distribution, freight — off-the-shelf CRMs bend awkwardly around these.
  3. You're paying $10K+/month for a CRM you use 20% of. The break-even math tips fast.
  4. Data locality or compliance forces it. HIPAA, GDPR data residency, gov contracts.
  5. Deep AI integration. Custom CRMs with AI baked in (auto-summaries, lead scoring, next-best-action) are 10x better than bolted-on AI plugins.
  6. You're a CRM company yourself. Obviously.

What a custom CRM actually looks like in 2026

Not the 2018 stack. Modern custom CRMs are:

  • Built on Next.js or TanStack Start with Supabase or Postgres.
  • Bring their own AI: LLM-powered contact enrichment, meeting summaries, and lead scoring.
  • Integrate deeply with your product database — a contact record can show real product usage.
  • Ship with 5–10 core objects, not 200. Complexity is the enemy.
  • Deploy on Vercel or Cloudflare for $50–$500/month of infra.

Our custom CRM development service ships production CRMs in 4–8 weeks depending on scope.

The biggest mistake founders make

Building a custom CRM as a first move. If you haven't run your business on an off-the-shelf CRM for at least 6 months, you don't know what you actually need. You'll build features you never use and miss ones you desperately need.

The right sequence is almost always:

  1. Ship on HubSpot / Attio for 6–18 months.
  2. Document every workaround, every "if only it did X," every "we export to Google Sheets to..." pain.
  3. When the workarounds are costing more than a custom build would, ship custom.

The hybrid pattern (underrated)

Keep HubSpot or Attio as the source of truth for standard CRM data. Build a lightweight custom app on top for the parts that are unique to your business — lead scoring, custom pipelines, product-usage-driven playbooks. Best of both worlds, half the cost of a full custom rebuild.

We ship a lot of these. They plug into your existing CRM's API and add the AI-powered layer that off-the-shelf products can't do.

How to decide in one meeting

Answer these three questions honestly:

  1. How many workarounds does your team run every week to make your current CRM work?
  2. What would change in your unit economics if the CRM did the perfect thing every time?
  3. Are you willing to own a custom system for the next 3+ years?

Two "significantly" answers + a yes on #3 → build custom. Otherwise → off-the-shelf, revisit next year.

Bottom line

Custom CRMs used to be a bad idea by default. In 2026 — with modern stacks, LLM-powered features, and $8K–$20K MVP costs — they're a smart move for a specific set of companies. Just make sure you're one of them before writing the check.

FAQ

Frequently asked questions

Is it cheaper to build a custom CRM than use HubSpot?+

Over 3 years, yes — once you cross ~15–25 seats. A custom CRM costs $8K–$60K to build plus $50–$500/month to run, while HubSpot Pro for 25 seats runs $100K–$180K over 3 years. Under 10 seats, HubSpot or Attio is almost always the smarter economic and speed choice.

When should a startup build a custom CRM instead of using off-the-shelf?+

Build custom when your sales process is a competitive advantage, your industry has weird workflows off-the-shelf can't handle, you're paying $10K+/month for a CRM you only use 20% of, or compliance requires it. If none of these apply, run on HubSpot or Attio for 6–18 months first.

How long does it take to build a custom CRM in 2026?+

A production-grade custom CRM ships in 4–8 weeks with a senior team. Simple pipeline + contacts + companies + basic AI can ship in 4 weeks; complex multi-object systems with product-usage integration take 6–10 weeks. Anything quoted at 4–6 months is either enterprise scope or padding.

Should I use Salesforce for my startup?+

Not until you're at 30+ sales reps with genuinely complex enterprise processes and a dedicated Salesforce admin on staff. For most startups under 25 reps, Salesforce is overkill — you'll pay 5–10x more than HubSpot or Attio for functionality you don't need, plus admin overhead.

Can I add custom features on top of HubSpot instead of replacing it?+

Yes — this hybrid pattern is underrated. Keep HubSpot or Attio for standard CRM data, then build a lightweight custom app on top for the parts unique to your business (lead scoring, product-usage playbooks, industry-specific pipelines). Half the cost of a full custom build with 80% of the benefit.
