Why most AI features die at 8% adoption — and the six moves that push them past the tipping point.

Shipping the AI feature is the easy part. Most launch, hit 8% weekly active, and quietly die in the changelog. Here is the playbook we run to push adoption past 40%.

1. Place it on the job, not the sidebar

AI features die in floating buttons. Put them inside the workflow the user is already doing — inline in the editor, next to the field, on the empty state.

2. Ship three starter prompts, not a blank box

Blank boxes convert at 3–8%. Starter prompts tailored to the user's role convert at 30–45%. Rotate them weekly.

3. Make the first success take <10 seconds

Any AI feature that requires more than one click before the first output is dead. Preload context. Stream tokens immediately.

4. Surface it in the empty state

Empty states are the highest-intent moment in the app. Put the AI feature there with a one-tap example.

5. Send one contextual nudge, never a broadcast

"Try our new AI" emails do not work. "You just typed 400 words — want me to summarize?" works.

6. Measure the honest metric

Not "AI users." Track weekly active AI users who came back within 7 days of their first use. Anything else flatters you.

If you cannot get to 40% weekly active after six weeks of iteration, the feature is not what your users needed — cut it and ship the next one.
